Getting Revenue off contacts: 22 workflows become 6

Built in HubSpot on 6 Oct 2026, all six off for review. Nothing old has been switched off or edited. Each new workflow was checked against the live definitions of the ones it replaces. The two deal workflows were also run live on fenced test records.

26old workflows touch contacts
22 → 6retired by six new workflows, all off
1,253runs a week by the workflows being retired
765of those runs only copy between contact and deal
39 / 39parity checks pass against the old logic

The six new workflows

1 · Intake: manual contact becomes a deal

Contact 5066037946 · 3 branches, old actions copied unchanged
  • [Revenue] Create Deal When a Contact is Created (Manual)11 / wk
  • [MA] Create Deal When a Contact is Created (Manual)0 / wk
  • [MA - Mailer] Create Deal When a Contact is Created0 / wk

2 · Intake: re-routed contact becomes a deal

Contact 5066037947 · branch on the new routing value
  • [Revenue] Create Deal For Existing Contact0 / wk
  • [MA] Create Deal When Reinie Assign Leads to Cass4 / wk

3 · Lead stage and lifecycle from deal stage

Deal 5065159362 · SQL at 40% probability, both pipelines
  • Update Lead Stage to SQL191 / wk
  • [Lifecycle Stage] Update Marketing Qualified Lead179 / wk
  • [Lifecycle Stage] Update Sales Qualified Lead97 / wk

4 · Source, product and owner fixes

Deal 5066044118 · runs after Set Channel
  • [TikTok] Update Original Source4 / wk
  • [Meta / Google / Direct - BlueTap Purchase] Update Original Source (3)0 / wk
  • [Meta & Google Ads] Tag PAYMENT TERMINAL0 / wk
  • [TikTok Revenue Form] Set Contact Owner to Reinie2 / wk

5 · To MA: drop and recreate

Deal 5066044152 · as agreed with Ishwarya, 6 Oct

The Revenue deal is dropped, and a linked MA deal is created with the source, industry and referrer copied.

  • [Revenue] Referral to MA (1 run ever)0 / wk

6 · Parent industry from the deal

Deal 5066045119 · same 23-industry mapping

The old one stopped on 31 Aug. Only 33% of Revenue deals since then have Parent Industry, against 65% before.

  • Revenue: Deal - Map Parent Industry from Contact0 / wk

Switched off, nothing needed (6) · 765 runs a week

  • [MA] Update Enquiry Status Based on Deal Stage (490 / wk): the deal stage is the status
  • Revenue: Tagging Recontacted Leads (253 / wk): Lead Type Classification does this on deals
  • Update Deal Stage to Uncontactable or Spam Junk based on Enquiry Status (22 / wk)
  • Revenue: Deal - Map Industry type from Contact: idle since 31 Aug
  • [Meta Revenue Form] and [Meta Cold Lead Gen Form] owner setters: routing already sets the deal owner

Staying (5): leads arrive as contacts

  • [SG] MA Leads Routing (90 / wk) and [SG] Revenue IB Leads Routing (76 / wk): form entry points
  • [Referral Form] Create Deal: referral entry point
  • Referral DB: Qualified Leads and Closed Won Leads: points belong to the referrer

Caught before review

  • Revenue deals would never reach SQL. The draft lead-stage workflow inherited an MA-only filter. Fixed, and now a parity check.
  • Parent Industry gap since September, about 600 Revenue deals. Workflow 6 fixes it and can backfill.
  • The old and new BlueTap fixes can't overlap. The old one rewrites the contact source that the new one reads, so they switch over together.
  • Two Set Channel workflows are both live on every deal (333 / wk each). One should go.
  • Lifecycle steps mostly do nothing. HubSpot moves a contact to Opportunity when its deal is created (81% since Sep), and workflows can't move it back.

Cutover order, once Ishwarya's test passes

  1. Parent industry on, with backfill
  2. Lead stage: new on, three old off, together
  3. Source fixes: new on, six old off, together
  4. Intake: new on, five old off, together (otherwise duplicate deals)
  5. To MA on, old Referral to MA off
  6. The six with nothing needed: off, last
